How Leopards Change Their Spots: Developing Technical Consultants into Business Development Leads
Abstract
Technical professionals, those with backgrounds in IT, engineering, mathematics, or science, frequently struggle to progress into senior commercial roles in professional service firms. Most existing interventions try to close this gap by transferring soft skills such as selling, relationship building, or objection handling. Drawing on identity literature, this paper argues that skills-transfer interventions are largely ineffective because they ignore the deeper challenge: business development threatens the moral and competence-based identity of technical professionals more than it exposes a gap in their knowledge. Building on what the evidence shows works in identity-based change, this paper sets out an identity-shifting intervention and tests it with 15 technical consultants across four professional service firms over six months. The findings identify the conditions under which durable change occurs. The paper argues for an identity-shifting methodology that surfaces the ethical and emotional resistance to selling, leads with behaviour rather than belief, and reinforces the new identity through manager support and structured mastery experiences.
